Spring Cleaning for Driver Recruiters: 10 Things You Need to Clean Up Now

I remember starting off as a new driver recruiter in my early 20s. The first day, I remember seeing new leads and applications drop into the applicant tracking system and being excited for the opportunity to talk to so many people. After my first week “recruiting solo” was over, I had a pretty strong pipeline of candidates, and I was starting to schedule orientations. 

Fast forward to three months in and the volume of candidates had grown significantly, and everyone was at a different stage in the process. I realized quickly that my workflow could spiral out of control if I didn’t get organized and put some structure in place. I wasn’t trying to be the fastest at this point. I was just trying not to lose track of people. I’d seen what that looked like. 

To my right sat a recruiter who’d been in the game for 15+ years. On the surface, he looked like a recruiting machine. His ATS showed over 3,000 “open” candidates in some phase of the hiring process. In theory, he should’ve been crushing it, right? 

Wrong. 

He was almost always at the bottom of the weekly hire list. He had the biggest pipeline and the smallest results. I’d hear him on the phone asking drivers, “Wait, remind me what we talked about last time?”. It wasn’t that he wasn’t working hard. He was just working in the mess, not above it. No system. No cleanup. No strategy. 

That stuck with me. A bloated pipeline might make you feel productive, but it’s just noise unless you’ve got the right processes to manage it. And it gets worse with time, just like a cluttered garage you keep shoving stuff into and promising yourself you’ll clean up “next week.” 

So if you’re a recruiter or recruiting leader, this is your next week. 

Spring is the perfect time to clean house and get your pipeline running smoother. Here are 10 things driver recruiters and recruiting leaders should do now to clean up, tune up, and set themselves up for a more productive summer. 

1. Archive the Dead Weight 

Go into your ATS and filter out leads that haven’t responded in 30–60 days and haven’t been contacted in just as long. I know what you may be thinking… “But, what if they call back tomorrow?”. I’ve got you. Don’t delete them, just archive them (some applicant tracking systems may call this archiving, hiding from the worklist, or other terms). These leads aren’t dead, but they’re not active. And every time you scroll past them, you’re wasting mental energy and potentially missing the high intent candidates in the mix. 

If you wouldn’t call them today, why are they sitting in your “Active” list? 

2. Redefine Your Pipeline Stages/Statuses 

Generic stages/statuses like “In Process” or “Active” aren’t helping you. You need clear, specific steps: “Needs Application,” “Needs Drug Test,” “Cleared for Orientation,” etc. Your pipeline should act like a to-do list, not a bucket. 

When you look at a stage, it should tell you what action to take, not leave you guessing. 

Pro tip: If you don’t want to bloat your status list, leverage tags or custom fields to further segment your workload. 

3. Standardize Your Follow-Up Cadence 

Decide how often you’ll follow up with different types of leads and stick to it. For example: text within 10 minutes, call once per day for 3 days, and drop into a nurture sequence after a week. Recruiters who follow a clear rhythm don’t leave hires on the table. 

Great recruiting feels personal, but it’s powered by systems. 

4. Refresh Your Templates 

If your emails or texts sound like they were written in 2021, that’s a problem. Update your templates to reflect what you offer now, what matters to drivers now, and how you talk now. Shorter, clearer, faster. 

Don’t just clean the list, clean how you talk to it. 

5. Clean Up Tags and Lists 

You’ve probably got leads tagged from old campaigns, outdated job types, or generic labels like “CDL-A.” Start tagging for real insights: “Lost due to pay,” “Home weekly only,” “No flatbed experience.” This helps you re-target smarter in the future. 

Smart tagging today is your secret weapon next month. Some candidates won’t be disqualified or “not a fit” forever! 

6. Audit Your Drop-Off Points 

Look at your funnel and figure out where people are disappearing. Is it before the app? After they get the offer? After background check? Find the holes, fix the leaks. That’s the only way to grow sustainably. 

If drivers keep dropping at the same stage, it’s not them…it’s you. 

7. Reactivate Warm Leads…Selectively 

Don’t mass email everyone who ghosted. Instead, filter for people who made it far into the funnel: app submitted, background started, etc. These leads are closer to a “yes” than a cold new one. Treat them like it.  

Target states that have a better retention rate. When rewarming leads in these areas you can get a more committed driver who should in theory stay with your company for a longer period over a driver from a state that has a faster turnover/abandonment rate. This keeps revenue coming in for longer periods of time and cuts down on costs for orientation, recovering trucks, and recovering loads.

8. Tighten Up Your Referral Process 

Spring is the time to look at referrals. Are they tracked? Are you paying them on time? Are you asking consistently? If your system is a sticky note and a hope, fix that. 

Referrals convert better than anything else.  

9. Clean Up Your Reporting 

If your dashboards are showing you 19 different metrics and none of them are useful, start over. Focus on conversion rates, time-to-hire, and source performance. The rest is background noise. 

If it doesn’t drive a decision, it doesn’t need to be on your dashboard. 

10. Invest in Skill Sharpening 

Review call recordings. Do peer reviews. Run through objection handling. If your recruiters haven’t role-played in a year, they’re probably winging it, and that’s expensive. 

Don’t wait for results to slip before you start training.
